The client’s problem: hidden defects and an unreliable supplier

The client had been buying fabric independently, directly from a manufacturer in China. Initially, the supplier dealt honestly with the client. However, problems began as soon as the client increased purchasing volumes:

  • Quality declined while prices stayed the same. The factory began cutting material costs without reducing the price charged to the client.
  • Defective fabric was not rejected during production. Defective lengths were included in the overall shipment.
  • The client could not check quality remotely. Without a representative in China, the client could not oversee the factory.
  • Returning the order was uneconomical. Shipping defective fabric back to China would have cost more than writing it off.

The supplier knew that the client had no purchasing inspector in China and therefore could not promptly check quality before shipment. It also knew that the client would not return the goods because shipping from Russia back to China was too expensive.

The result was recurring losses, damage to the client’s reputation and financial harm.

Our solution: checks at every stage of production

We took responsibility for a full supplier audit and quality inspections to eliminate the identified risks.

1. Factory checks before purchasing

  • Assessed the factory’s actual production capacity and reputation, ruling out resellers.
  • Checked certificates and previous deliveries.

2. Strict fabric quality control

  • Inspected incoming raw materials, checking fabric weight, composition and color.
  • Identified and rejected defective fabric during production, before packing.
  • Provided photo and video reports so the client could follow the process in real time.

3. Shipment checks

  • Checked that the fabric length, packaging and labeling matched the order.
  • Tested samples for wear resistance and conformity with the stated specifications.

The result: a saved order and long-term cooperation

  • Hidden defects were discovered: 16% of the fabric did not meet the technical specification because the supplier had cut corners on fabric weight.
  • The factory replaced the material following pressure from our inspectors.
  • The client received fabric of the required quality without extra costs or downtime.

Why it worked

Our role went beyond acting as an intermediary: we served as the client’s eyes and textile technologist in China. Our responsibilities were to:

  • Monitor factories so they did not cut corners on the client’s order.
  • Reject defective goods before shipment, rather than discovering them after delivery to Russia.
  • Reduce risks so that every order met the required standards.

Lessons for working with Chinese suppliers

  • Do not purchase without visibility into production: risks increase when there is no quality control in China.
  • Check factories before purchasing, even if previous orders went smoothly.
  • Inspect every order: inspection costs less than losses caused by defective goods.
